It’s Rocket Science! Another leadership lesson from a mission of Captain Hanks

Remember Apollo 13?  The time when Tom Hanks got together with Kevin Bacon and the other guy and tried to fly to the moon?  Then the spaceship went BANG! and they had to try to get back.

To save power, they had to move to a smaller area of the craft, which created an issue as the carbon dioxide filters weren’t designed for that situation.  Too much carbon dioxide in the air is not conducive to being alive, so the obvious solution was to take the one from the bigger area of the craft and use that.

Star Wars Can Teach Us About Org Structure?

Have you seen the show Andor?  I’ll bet you didn’t know there’s a lesson in there about organisational structure!

The show is part of the Star Wars pantheon, but it’s different.  Deeper, and goes right into the effects of colonisation, imperialism and how that can turn individuals. 

And…we get to see what’s called the Imperial Security Bureau in action, which we can picture as an Executive Team of an organisation.  Here they are:

The scene I go through is a meeting of the ‘Supervisors’, who are the equivalent to Executives, with the boss being Major Partagaz who we might say is the CEO.

How to make your organisation more adaptable WITH your hierarchy.

This time we’re going into “fluid, flexible, task-based structures”.  Very fancy sounding words.

First, a quote.  This is from a KPMG report on the things that will change from COVID that was titled with great importance: “Our New Reality: Predictions after COVID-19”.

Remote work will break traditional management structures

As we shift from managing inputs to managing by outcomes, current organisational hierarchies won’t make sense. A shift to flatter and more fluid task-based structures will follow and require new management skills and changes to performance measurement and reward programs. Company culture will also need to be re-examined.

Hierarchies “won’t make sense”.  Come on!

You need to focus on today. You need to focus on tomorrow. You need engagement from your people to get both done.

Weekly: Optimisation meeting.

Get together to look at graphs that show performance according to customer experience, cost and sustainability. Resolve issues and monitor the effects of changes you have been making.

Circle Work: achieving cross-functional customer focus

A TEAM OF OWNERS

Ask any group of people to draw their ‘org chart’, and they’re going to draw something like this:

There is nothing wrong with this – it’s a useful diagram that shows managerial relationships – who is accountable for which teams.  This has value simply because if a given team is doing great, or not so great, it’s convenient to know who to talk to.  And we can have meetings of five teams by coordinating five calendars instead of forty.

Here’s the thing though – this visual representation becomes the dominant mental model for how we think about work.  Notice how it implies four separate people, only connected through one other who sits ‘over’ them.  It’s not a big leap from here to see how relationships of dominance and dependence can emerge, with the friendly version being the ‘caretaking’ manager, the not-so-nice version being the autocratic manager.  Either way felt ownership of the work is gathered in just the one person.  Not nice if you’re that person.

So here’s a change.  Draw your team like this….

Org chart circle

…as a Circle, that gathers around the work of the team – it’s mission.  But notice a key feature – we still have a managerial leadership  role.  And we define that role very deliberately – as the role that takes accountability for the team delivering it’s mission.  So it has the authority to convene meetings, to name the conversation that needs to be had, and, when required, to make decisions if the team can’t naturally find a consensus that makes sense.  Read more…

“Good Enough” Leading

The managing and leading game does not get easier. Or at least it appears that way, because it’s not as if with every blog, book and article (this one included!) that two previous ones are taken away as no longer relevant.

It’s like healthcare – no one wants the second-hand machine from 15 years ago attached to them, so it just keeps ratcheting up. Yet also like healthcare, there are certain foundations which hold true:

  • Food – less of everything except vegetables
  • You know that pies every lunch are not a sustainable diet
  • Moving every day is better for you than not moving
  • If you’re finding life hard, say so out loud to someone

Do this stuff and your health will move toward… ‘good enough’.

Another other area where the principle of ‘please just give me something to hang onto’ applies is being a parent. So, on that…Dr Psych Mom (Samantha Rodman) is a brilliant blogger on things that are ‘inner’, and her advice and thinking on being a parent has helped my wife and me on numerous occasions.

In particular, her post on Good Enough Parenting was not only valuable…it was a relief!

So bringing this introductory circle to a close, lets talk about what ‘good enough’ leading looks like:

1) Do you convene your team most weeks to look at and discuss ‘how are we doing, how are we feeling, what do we need to talk about’?

2) Do you convene the team for at least a half-day every quarter to discuss ‘where are we going, what’s the plan, how are things going overall, does anything need to change’?

3) Do you share with your team all the non-individual-person-specific information that you have about your team so they can take ownership of their work alongside you.  That is, no ‘manager poker’.

4) Do you make an effort to get to know your people beyond their employee number and position description (which means asking ‘how’s it going’ and actually listening, even when it’s awkward)?

5) Do you say ‘thank you’ or ‘that wasn’t what I was looking for, let’s figure out what happened’ when it’s needed (which is more than you think)?

6) Do you make sure that the work of the team is somehow visual so it can be seen and understood by all, as well as reminding people that they are part of something bigger?  (For example, a list of projects on the wall in priority order)

7) Do you ensure that the work you have promised that your team will deliver (whether it’s to your own manager, internal customers or external) is actually possible, and do you involve the team in this decision?

8) Do you make sure that the conversations required to allow progress are had, whether they be with individuals or as a group, even though they make you anxious and you stumble through them?

To paraphrase Dr. Rodman – if you do all of these things, well, I think you’re a good enough leader.
